You lose a top restoration candidate when you tell them they are the one — then go quiet. Estimators and PMs who can run a live loss already have another shop calling. A slow offer, a mystery homework test, or a fourth interview scheduled two weeks out is how they take the other job.
They lean on brand instead of a trained hiring process. They signal strongest candidate and then delay the offer. They waste time on undefined take-home tests. They never say what good looks like. They keep hunting for a perfect person after a good one is already in the room.

These candidates take time off a job to talk to you. Repeating the same interview with three people who did not read the resume is how you lose them. If you need a skills check, make it look like the work: a redacted water file, a 20-minute Xactimate walkthrough, a conversation about a failed dry-out. Do not send a weekend homework packet with no brief and no pay.
When a candidate meets the criteria — loss types, tools, live-loss behavior, on-call honesty — extend the offer. Hunting for someone slightly more perfect while a reconstruction PM is sitting on an offer from the shop down the highway is how you stay short-staffed through the next event.
Communicate standing and next step the day you interview. If you cannot offer yet, say why and when. Silence after strongest candidate is a withdrawal letter you wrote for them.
That disagreement should have been solved in the brief, not after the final interview. One decision-maker. The other can sit in, not veto in week three.
