Restoration onboarding is not a laptop and an employee handbook. It is getting the new estimator, PM, or mitigation lead onto a real file with the right tools, credentials, and a named person who will not let them fail in public on day three. If day one is paperwork and a desk, you wasted the hire.

How do you onboard a restoration hire so they last?

Finish logistics before they show up. Walk the first week against a live or recent job, not a slide deck. Give them small, real goals — a file, a dry log, a customer update — and introduce them to production, estimating, and the on-call calendar the way the shop actually runs.

What has to be ready, and when

Restoration onboarding works when tools, IICRC status, a mentor, and the first live file are ready before day one — not after a week of generic orientation.

Skip the generic office script

A FAQ portal about conference rooms does not onboard a mitigation lead. A meet-and-greet with a client on day two, with no mentor, is how you burn a relationship. If they will see homeowners or adjusters early, they ride with someone who already has the trust.

Start with small, real goals: complete the documentation on this file, run this customer update, walk this dry-out with the lead. Hitting those is how they believe they belong. A complex P&L speech on morning one scares the wrong people and bores the right ones.

Onboarding cannot save the wrong hire

If you hired a construction PM who has never touched an insurance reconstruction file, orientation will not invent that history. Be honest in the posting and the screen. Then onboard the person you actually hired.

How fast should they be on a live loss?

As soon as tools, a mentor, and the rules are in place — often in the first week for technicians and PMs. Estimators can start on a redacted or shadow file the same week. Do not wait for a perfect classroom week that never comes.

What if we are in a storm and there is no time?

That is why the before-day-one row exists. If the phones are already ringing, pair them with a lead on every job. Do not hand them a van and a hope.

Does OPS stay involved after the start date?
